Your AI Org Chart: the diagram, and how to build it for any business

Most business owners are great at ideas, sales and solving problems. The org chart, the delegation and the follow-up are where things get messy. AI changes that. You can now build a real org chart where AI managers and one-job agents do the work, hand it to each other, and only come to you for decisions.

Here's the diagram, then the exact steps to build it for any business you run. Every prompt works in Claude, ChatGPT or any AI. Use them in order, in the same chat.

Work flows down and across: one agent's finished work is the next agent's starting point. Decisions flow up: anything outside the rules goes to the manager, then to you.

Three rules make it work:

  • Managers own an outcome, like "every new lead gets a reply in 5 minutes." Not a task list.
  • Agents do one job each. One job means clear instructions and work you can check.
  • Everything has a handoff and a decision rule. Who gets the work next, and when a human has to step in.

Step 1: Write your business brief

Every manager and agent reads this first, so you never re-explain your business. Ask AI to write it with you.

Copy this inHelp me write a one-page business brief that every AI on my team will read before doing any work. Ask me questions one at a time about: what I sell and the price, who buys it, how a customer finds me and buys, how I deliver, my team, the tools I use, and how I talk to customers. Then write the brief in plain language.

Save the finished brief as a document. You'll reuse it in every step.

Step 2: Turn your business into departments

Copy this inUsing my business brief, split my business into 3 to 5 departments. For each one, give me the one outcome it owns, written as a result I can measure (for example: "every new lead gets a reply within 5 minutes"). Then tell me which department costs me the most time today.

Start with the department that costs you the most time. You'll build that one first.

Step 3: Hire the manager

Copy this inWrite the instructions for an AI manager who owns this outcome: [the outcome from Step 2]. Include: its job in one sentence, what it checks every day, how it decides which agent does what, what it reports to me and how often, and the decisions it must always bring to me instead of making itself.

This is your manager's job description. Keep it in the same document as your brief.

Step 4: Break the work into one-job agents

Copy this inList every repeatable task inside this department: [department name]. Group them into 3 to 6 agents that each do one job. For each agent write: its job in one sentence, what it starts with (the input), what it hands over when it's done (the output), and how I'll know the work is good.

If an agent's job takes more than one sentence to explain, split it in two.

Step 5: Connect the handoffs and set the decision rules

Copy this inDraw the handoffs for this department as a simple list: which agent's output goes to which agent next, and where the work ends. Then write the decision rules: what the agents can do on their own, what the manager approves, and what always comes to me. Anything that sends a message to a customer or spends money comes to me until I say otherwise.

Starting strict is the safe move. Loosen the rules once you trust the work.

Step 6: Build your first department in Claude

No code needed. In Claude:

  1. Go to claude.ai, open Projects, and click New project. Name it after the department, like "Sales Manager."
  2. In Project instructions, paste the manager instructions from Step 3, the agent list from Step 4 and the rules from Step 5.
  3. In Project knowledge, add your business brief and any examples of good work (past emails, scripts, reports).
  4. Start a chat in the project and give it real work: "Here are today's new leads. Run the department."

ChatGPT works the same way with its Projects feature. Run it by hand for a week. Fix the instructions every time it gets something wrong, so the same mistake never comes back.

Step 7: Add the next department, then put it on autopilot

When the first department works without you checking every answer, repeat Steps 3 to 6 for the next one. Then add your AI Chief of Staff on top:

Once you trust a department, automation tools like Zapier, Make or n8n can run its handoffs automatically, so the agents pass work to each other without you copying and pasting.
